What the pilot skipped
Integration with the systems the work actually lives in. Handling of the messy inputs that were filtered out of the demo. An evaluation set of real examples with expected behavior. A defined human-review step. Monitoring. Access control. A cost model that includes review time.
The production checklist
Put the AI behind a service with a clear API. Ground factual output in retrieved sources and show them. Build an evaluation harness and run it on every change. Define where output is a draft for review versus an automatic action. Instrument everything. Decide who owns it operationally.
Scope the first production use case narrowly
One workflow, one team, one clear metric against a measured baseline. Prove it there, then widen.
